I’ve spent the last few years learning prospecting skills, figuring out what gets attention, earns replies, and drives real pipeline. Along the way, I’ve built outbound engines from scratch, shipped AI workflows for lead research and messaging, and run early GTM for products without brand recognition. Worked across the stack: copy, data, infra, tools, and product loops that feed into sales. Most recently, I led product and go-to-market on an AI sales training tool. Built the MVP, shaped positioning, and ran early outreach to enablement and RevOps teams. Currently helping B2B tech companies find BANT-qualified active buyers in the market.

Average cold email reply rates dropped from 4.5% to 1.1% in 6 years. We’re putting in similar effort, using similar emails, and targeting similar people -- yet getting roughly half the responses. Cold email has clearly become a commodity. The same inputs are delivering much weaker results. Still a lot of teams are paying high prices across multiple tools for inboxes, data, and sequencers. It adds up quickly, often well over $1,000/month. The more practical approach right now is to stop overpaying for the commodity layer. Get reliable cold email infrastructure at a low flat cost, then reinvest what you save into the parts of outbound that still work well in 2026 -- stronger lead magnets, warm outreach, and better distribution. This is in partnership with OutEngine. outengine bundles everything into one platform (unlimited sending, built-in warm-up, inbox rotation, deliverability tools, plus leads, enrichment, and verification) for $5-$30 per 100 inboxes. No extra fees on top. Link in comments.
Look at this. The technical moat is dying. A decade ago, just getting a complex software product to compile and scale was a moat. If you could build it, you had a ridiculous advantage. As Lloyd Armbrust is saying, the technical gatekeeping is gone. You can vibecode a tool that Fortune 50 use, in a week. We are missing the secondary effects of this. When building becomes this fast and this cheap, your product is no longer a moat. Distribution is. If a college kid with a $20 Anthropic subscription can clone your core feature over the weekend, nobody cares how elegant your backend is. What actually matters is attention and trust. Trust that took three years to build and cannot be replicated by an LLM. We are about to see a ridiculous amount of perfectly functional software flood the market. The winners will be ones who actually know how to get people to look at it.
You're asking one cold email to do too much. Suppose you send a cold email to a complete stranger, or a LinkedIn DM. He does not know you at all. What happens? 98% don't respond. They don't know who you are. They don't know why you're reaching out. They don't trust you, and probably have gotten similar outreach from competitors a dozen times, and too many cold emails throughout his day. How do you solve this problem? You try to solve this problem with an offer. You rely too much on the offer. You solve for copy. You solve for deliverability. Not only that, you have to: - explain the problem - build trust - create urgency - create enough curiosity for them to reply to you, - and then you have to make sure that the meeting is booked. So this is a ridiculous amount of weight you have to put in one message, and no wonder cold outbound has low conversion. Intent signals are a good way to approach cold outbound, but signals are limited. We don't know what's happening in the mind of the executive, what's happening internally within a company, or what's actually driving urgency right now. You rely on signals, but they are very limited. The signal category is getting saturated as well. The best way to outbound is warm outbound, and you do it by creating relationship with your prospects, but relationships cannot be done at scale. The second-best way is to create content and create weak-tie relationships, where they know you exist, what you solve for/help with and why should they trust you. These are weak-tie relationships, and these people know you, but they don't know you completely as a friend or colleague. And that is fine. That is how you create a network. And this can be done at scale. This is more important when you are an enterprise software company and there are many stakeholders in your deals. So, create content and get known, and get your company known by your prospects. Because when prospects already know you, outbound doesn't need to do all that heavy lifting.
