Everybody is hiring a GTM engineer so that they can send more cold emails. Just get a Clay subscription, build a list, and you’re off. Now, you’re sending out 10,000 emails… congratulations! But I think they’re still entirely missing the point. Copy is a commodity. It’s cheap because literally anyone can use AI to write emails and then throw them into an outreach tool. It feels like we've gone a bit overboard. We shouldn't have to send out a thousand emails to get a few replies. In fact, I'm challenging some of my clients hiring GTM engineers to figure out how we can get more replies in fewer emails, not more. And to take it one step further, that should be the entire premise of GTM engineering and AI operations. For the next 30 days, don't add another content agent until someone can show you those three things: the suppressions, the evals, and the learning metric.
Two months into a fractional engagement, a client asked me why pipeline hadn't moved yet. Ten hours a week and pipeline was the metric I was being measured on. But I get why they asked. They're spending money, board meetings are coming up, they want something with a number attached to it. But ten hours a week means I am still trying to figure out which campaigns had worked, and I hadn't even untangled what the sales team thought about the leads they were getting. Committing to pipeline targets before I'd figured any of that out would have set both of us up to be disappointed. I have this conversation before anything gets signed now. What can I diagnose and fix in 60 days? Because if you don’t, you end up with a fractional who spends their whole first quarter chasing stuff that makes a slide look good, and six months later the company's hiring another one to come in and start over.
If you want to be able to hire A talent who is proficient with AI, then you have to be able to spot AI talent. And I’m convinced that if you want to be able to spot AI talent, then you have to be proficient in AI yourself. I know CEOs who have been burned before by people who read LinkedIn posts or listen to podcasts about AI and can talk a big AI game, but can't go in the weeds and execute. But if you're in the weeds and have a deeper conversation, it's pretty easy to tell who is and who is not walking the talk. You can ask them what tools they're using and what AI workflows they've automated, but you have to be able to go a few layers deeper yourself. You don't have to be a top .1% user, but I would argue that you have to be a top 10% user. But also, if you're expecting your team to be highly proficient with AI and you're not, that's probably a different problem.
